Air source heat pump costs in 2026: what will you really pay?

An “air source heat pump price” can mean the outdoor unit, a simple air-to-air system or a complete installation. This article focuses on an air-to-water heat pump supplying radiators or underfloor heating and, normally, a hot-water cylinder.


What is the honest all-in price in 2026?

For many homes, £11,000 to £16,000 before grant is a realistic working range. Larger or difficult jobs can exceed £20,000.

Department for Energy Security and Net Zero data puts the median reported air-to-water installation at £13,100 in the first quarter of 2026. The lower and upper quartiles were £11,350 and £15,756.

Notes in the linked official workbook say costs include the system, labour and VAT and are intended to include the grant value. The data excludes the highest and lowest 10% of reported costs, so the upper quartile is not a price ceiling.

Energy Saving Trust’s broad benchmark is around £11,000 for an average retrofit in a semi-detached home. Different figures can reflect property type, methodology and what the contract includes.

Heat pumps normally send cooler water around the heating system than boilers. Energy Saving Trust uses about 45°C as a usual heat-pump flow temperature—the temperature of water leaving the unit—against roughly 75°C for a boiler. Some rooms therefore need larger radiators.

A government-funded demonstration published in 2022 found that 93% of participating homes needed at least one radiator replaced and 81% needed a new thermal store. Its £14,800 average included additional measures and installation. It is not a 2026 price list, but it shows why equipment-only prices can mislead.

The survey should produce a room-by-room heat-loss calculation. This estimates each room’s heating requirement and helps the installer size the heat pump and radiators.

What could three different installations cost?

These are editorial planning ranges, not fixed market prices. They use the official 2026 distribution as a starting point and allow for different levels of additional work.

As checked on 24 July 2026, a heat-pump central-heating package can be a single zero-rated supply in Great Britain. The zero rate ends on 31 March 2027, after which 5% is due under present rules. Separate building repairs may be standard-rated.


How much can grants reduce the price?

The Boiler Upgrade Scheme (BUS) provides £7,500 for an eligible air-to-water heat pump in England and Wales.

From 21 July 2026 to 31 March 2027, eligible off-gas properties replacing oil or LPG heating can receive £9,000 for an air-to-water or ground source system. The property cannot have a recorded gas meter point or heat-network connection, and the previous heating must use oil or LPG. New-build properties do not qualify for this uplift.

Ofgem says the uplift applies to applications “properly made” on or after 21 July 2026. In practice, this means Ofgem must have the information, property-owner consent and identity verification needed to assess the application.

At the £13,100 median, subtraction gives £5,600 after the standard grant or £4,100 after £9,000. These are illustrations, not promised prices.

The installer applies and must be MCS certified. Ofgem’s consent step concerns the grant application; the installation contract is separate.

Most new builds, social housing, hybrid systems and projects already publicly funded for the heat pump are excluded.

Air-to-air systems blow warm air into rooms and normally do not provide hot water. They may cost much less; their BUS grant is £2,500 for eligible residential installations. Their advertised prices are not comparable with whole-home air-to-water work.


What happens before and during installation?

  1. Survey and design: the installer checks room-by-room heat loss, radiators, cylinder space, siting, noise, pipes and electrics.

  2. Quote and contract: compare the gross cost, grant deduction, VAT, exclusions, deposit, payment stages, performance estimate, warranties and permissions.

  3. Applications: the installer handles BUS. The installer or electrician should also notify or apply to the distribution network operator, which runs the local electricity network.

  4. Installation and handover: the team removes old equipment, fits and commissions the system, issues the MCS certificate and explains the controls.

In England, many domestic heat pumps qualify as permitted development. The rules were widened in May 2025, but listed buildings, flats, leasehold terms and local restrictions can still require checks or consent. Planning rules differ elsewhere in the UK.


How should you compare quotes?

Citizens Advice recommends obtaining at least three quotes. Check the total, paperwork charges, deposit, VAT and final-payment point; it advises against paying more than 25% upfront.

Obtain a written contract and the MCS performance estimate.

Ask installers to price the same design. A cheaper quote is not equivalent if it omits the cylinder, assumes no radiator changes or leaves electrical work and making good open-ended.

Running cost is separate from installation cost. Energy Saving Trust’s 2026 analysis says outcomes depend on the home, system and tariff, so a bill reduction should not be guaranteed.

What support applies around the UK?

BUS covers England and Wales. Wales also offers Nest advice and possible improvements for eligible households, plus interest-free Green Homes Wales loans.

Scotland has a separate Home Energy Scotland grant of up to £7,500 for a heat pump and an optional loan. A rural or island uplift may apply. Northern Ireland households should check current help through NI Energy Advice.

Use an MCS-certified installer for BUS. Where quotes conflict, an independent energy assessor may help. Contact the planning authority, freeholder, managing agent or network operator where their consent or work may be needed.

Citizens Advice or the installer’s consumer-protection code can help with contract concerns.
